Exceptionally Performing Teams
0My own (company sponsored) research into ‘exceptionally performing teams’ exposed how BALANCE is the NATURAL substitute for TITLE-based organizational structure. The following is a summary of the TEAM research findings;
In about 1993, I maneuvered my way, in my work, to undertake a study of ‘exceptionally performing teams’. I had been asked to develop a workshop for producing managers [within a petroleum exploration and production operational setting] on ‘how better to invest in ‘information technology’. My idea was to explore exceptional team operations, to see how they were ‘drawing in technology’ into their operations, so that the investigation didn’t have to start from the various current strains of technology and specify ‘how these should be used’.
A lot of things fell out of this investigation, and a successful workshop was developed, which was run two or three times prior to truncation by a major company re-organization. But there was an important ‘philosophical finding’ that I was left ‘holding in my hands’, that needed to ‘go somewhere’, to be communicated and then more deeply understood, but I did not know where to take it, or exactly how to share it, since it was very subtle.
My early ‘retirement’ in March 1, 1996, was strongly influenced by my desire to ‘work on’ a continuing investigation into this ‘philosophical finding’ and developing ways to generally share it. One place I took it was to ‘Complexity’, the Journal of the Santa Fe Institute which was a new ‘university’ orienting to the ‘sciences of complexity’. This institute was created by scientists-philosophers who felt that universities were pre-occupied with ‘linear theory’ and that ‘nonlinear dynamics’ was being largely ignored.
This seemed like a very appropriate ‘home’ for my ‘orphaned’ philosophical finding and I tried to capture it in an essay entitled ‘Complexity and the ‘Learning Organization‘: Addressing team performance in new science terms’. The ‘new science’ referred to modern physics, relativity and quantum physics, which opened the door to ‘re-connecting’ the ‘team’ and the ‘environment’ that it was situationally included in, in the manner of [and this came to my attention later] Mach’s principle; “The dynamics of the inhabitants are conditioning the dynamics of the habitat at the same time as the dynamics of the habitat are conditioning the dynamics of the inhabitants.”
That is, the ‘orphaned philosophical finding’ I was left ‘holding in my hands’ was that the ‘identity’ of the exceptionally performing team ‘blurred’ by virtue of its building resonance into its interfacing with the world [with its host community; its suppliers, customers, service contractors, employee families etc.].
The orthodox ‘best practice teams’ were more like precision engines, ‘things-in-themselves’ with clear stand-alone identities and well defined component parts [employee roles] while the three teams that were identified as ‘exceptionally performing’ that we [myself and a colleague] ended up ‘investigating’ were distinguished by BREAKING ALL THE RULES, having thrown away their business cards [abandoned their defined credentials and position descriptions; i.e. their TITLES] and put the organization chart in the blender [The largest of the three teams, ‘team X’, was comprised of 150 members and used an unused aircraft hanger to have their ‘general assemblies’] . They had also blurred the interfacing between their ‘self’ and the ‘others’ they were engaging with, dragging portions of the activities of the others inside of their team operations and letting part of their own activities be drawn into the operations of the others. This was an operation in which everyone’s spirits soared. In fact, one of the hourly union workers who was made a full member of the team like everyone, extolled the process saying how happy he was to work in this team-X environment since it had ‘put his head back on his shoulders’.
[To put this person’s comment into context, hourly workers in typical operating situations are simply ‘told what to do’ and are not privy to what the operations are all about much less the business, and in team-X’s reinventing of itself, everyone was given instruction in all aspects of the operation, including the financial/business aspects, and union workers found themselves sitting beside engineers after hours, on their own hook, watching the vital statistics of the operation on computer monitors and using their on-site knowledge to kibitz on how to solve performance problems and devise performance improvements].
So the philosophical problem was at the same time a quasi-mathematical problem. As always, headquarters management scrutinized the production of all of the teams, giving rise to a ‘system performance’ curve as a function of ‘time’. This curve was outstanding in the case of the team under study, and seemed to be almost doubling the performance of the best ‘normal’ teams. Headquarters management, far from the teams themselves, were ecstatic and naturally wanted to promote the members of the team most responsible for this remarkably high production, and clone the team.
The members of the exceptional team realized that HQ management was ‘getting it wrong’, the high performance was not coming from them, the team components/members in the sense of the team as a ‘thing-in-itself’ with its own locally originating, internal process driven and directed ‘production’, … the exceptional performance was coming from the team’s deliberate attempt to be defined more from the outside-inward, by the needs of those they were engaging with. They were moving away from being locally defined; i.e. they were moving towards letting the defining of the team = ‘the universe expressing itself’, in the sense that the web of relational engaging they were included in was influencing them outside-inwardly at the same time they were influencing the relational web inside-outwardly [Mach’s principle].
What ‘the numbers said’ was clear in a historical graph of production. The production of ‘team X’ had climbed up to where it was doubling the performance. Even after describing the ‘complex source’ of this rising production, headquarters management regressed to the view that the rise in production had to be attributed to ‘improvements in the team’; i.e. improved skills and commitment of the team members, improved cooperation, teamwork, synergy within the team, improved leadership in the team. In other words, the increase in production, they attributed to the team seen as a ‘thing-in-itself’ with its own locally originating, internal components and processes driven and directed productive behaviour.
Headquarters’ management selected those team members who most impressed them, promoted them and transferred them to other operations so as to ‘clone’ this high performing ‘team X’. But it didn’t happen. It turned out that it had been a rare exception in team X’s middle management having let team X ‘break all the rules’ and blur their positional role plays within the team and blur the boundaries where the team operations ended and the supplier, customer, service contractor operations began. The middle management in the case of team-X not only provided this umbrella protection beneath which team X was breaking all the rules of engagement, but in their [middle management’s] interfacing with headquarters management, they translated everything arising in the new mode of team play into the orthodox format thus presenting a continuous picture of what was going [in the usual numbers based format]. Team X could not be cloned because such umbrella protection and translation was a rare item and it had been a necessary prerequisite to what had been the spontaneous emergence of the exceptionally performing ‘team X’.
The philosophical problem I was left holding on to was;
‘how does one explain that the source of ‘local’, ‘visible’, ‘material’ physical results derives from purely relational dynamics; i.e. from influences that are ‘non-local’, ‘non-visible’ and ‘non-material’ as seemed to be the case with ‘team X’?
HERE IS THE LAYOUT OF THE NEEDED WAVE-BASED WORKING STRUCTURE OF THE WORLD

INTRODUCTION: to THE LAYOUT OF THE NEEDED WAVE-BASED WORKING STRUCTURE OF THE WORLD.
RIGHT NOW, we WESTERN CULTURE ADHERENTS ARE USING A FORM OF LANGUAGE THAT IS FRAGMENTATATIVE, as Bohm has pointed out (as will be discussed in the body of this message that follows this INTRODUCTION). THIS FRAGMENTATION in our LINGUISTIC CONCEPTUALIZING IMPACTS OUR “AWARENESS” (are we intently engaging in a game of Bridge in the comfortable confines of a transatlantic ocean liner, or are inside of a metal torpedo rocketing through iceberg filled seas? EVIDENTLY we have the power of AWARENESS that is capable of multiple LEVELS OF AWARENESS.
For us WESTERN CULTURE ADHERENTS TO UNDERSTAND, COMPREHENSIVELY [AWARELY] WHAT IS GOING ON, WE HAVE TO SHIFT GEARS (IN OUR LINGUISTIC CONCEPTUALIZING) FROM OUR USE OF TOO-SIMPLE BINARY EITHER/OR LOGIC OF THE EXCLUDED MEDIUM … TO LESS SIMPLE NONBINARY BOTH/AND LOGIC of the EXCLUDED MEDIUM. This UPGRADE FROM THING-BASED LANGUAGE TO FLOW-BASED LANGUAGE GETS US OUT OF OUR CONSERVATIVE-LIBERAL POLARIZED HEAD-BUTTING STANDOFF which has us ARGUING about the REALITY that “WE ARE ACTUALLY INCLUDED IN”. WE WESTERN CULTURE ADHERENTS SPLIT INTO TWO POLAR OPPOSED AWARENESS CAMPS that we label CONSERVATIVE and LIBERAL, an EGO-based SPLIT deriving from the notion of LOCAL AUTHORING of actions and DEVELOPMENTS that DOES NOT EXIST in indigenous aboriginal cultures with their sense of inclusion within an ALL-INCLUDING TRANSFORMING RELATIONAL CONTINUUM which is akin to a STRANDS IN A WEB situation wherein everything is INTERCONNECTED and INTERDEPENDENT (as captures in the aphorism MITAKUYE OYASIN [everything is related]). EVIDENTLY, there are DIFFERENT STROKES for DIFFERENT FOLKS, as has been described by ERICH JANTSCH and his “THREE LEVELS OF AWARENESS” (TRANSFORMATION is the LEAST SIMPLE LEVEL followed by the LIBERAL LEVEL (where we are all interdependent and thus it makes sense to coordinate and form ALLIANCES, followed by the SIMPLEST AWARENESS LEVEL, the CONSERVATIVE LEVEL (where we are all INDEPENDENT) and stuck in a SURVIVAL OF THE FITTEST competition.
WE ARE WESTERN CULTURE ADHERENTS, because we assume that we are INDEPENDENT, see ourselves as being CONSTRAINED TO ONE OR THE OTHER OF THE TWO SIMPLEST AWARENESS LEVELS, THE CONSERVATIVE LEVEL (LOWEST AWARENESS LEVEL 3 WHERE WE ARE INDEPENDENT) AND/OR LIBERAL AWARENESS LEVEL 2 (NEXT TO LOWEST AWARENESS LEVEL WHERE IT IS NATURAL TO FORM ALLIANCES). THERE IS A STANDOFF HERE BECAUSE THESE TWO AWARENESS LEVELS ARE BOTH BINARY EITHER/OR OPPOSITE BASED LEVELS, AND BEING BINARY, OFFER NO OTHER LOGICAL POSSIBILITIES.
HOWEVER, BINARY EITHER/OR LOGIC, IS NOT THE ONLY LOGIC IN EXISTENCE. For example, the expression “To everything there is a season and a time to every purpose” EXEMPLIFIES NONBINARY BOTH/AND LOGIC of the INCLUDING MEDIUM that is INHERENT and PERVASIVE IN NATURE (capturing the WAVE-FIELD base).
BY SHIFTING FROM SIMPLE BINARY EITHER/OR LOGIC of the EXCLUDED MEDIUM to LESS SIMPLE NONBINARY BOTH/AND LOGIC of the INCLUDING MEDIUM (as comes naturally to indigenous aboriginals with their “WE ARE ALL STRANDS IN THE WEB OF LIFE” understanding, which affirms an INTERCONNECTEDNESS and INTERDEPENDENCE consistent with MODERN PHYSICS CONDENSATIONS OF THE ENERGY-CHARGED PLENUM, we OPEN THE LINGUISTIC CONCEPTUALIZING DOOR TO THE HIGHEST LEVEL OF AWARENESS, LEVEL 1 AWARENESS OF TRANSFORMATION.
While LEVEL 3 CONSERVATIVE AWARENESS is based on THE INDEPENDENT NATION “DOING ITS OWN THING”, LEVEL 2 LIBERAL AWARENESS is based on an ALLIANCE of COOPERATING AGENTS where the participants are NOT all like DONALD TRUMP who insists on having everything HIS WAY. CONSERVATIVES are ATTRACTED BY SIMPLE POWER OF LOCKSTEP UNITY, BY THE NON-COMPROMISING, SINGLE-MINDED POWER of LEVEL 3 AWARENESS, whereas LIBERALS are WILLING TO MAKE COMPROMISES SUPPORT BROADER BUT LESS EXPLICIT GOALS that allow COMPROMISES THAT CONSERVATIVES WILL NOT ALLOW. Because BOTH CONSERVATIVES and LIBERALS are in the habit of using SIMPLE BINARY LOGIC, there are ONLY TWO CHOICES BOTH OF WHICH ARE BINARY LOGIC BASED i.e. TO ORGANIZE AS A LIBERAL ALLIANCE of COOPERATING AGENTS OR TO ORGANIZE AS A CONSERVATIVE LOCKSTEP UNITY DIRECTED BY A SINGLE LEADER.
NOTE THAT THESE ARE BOTH BASED ON SIMPLE BINARY EITHER/OR LOGIC OF THE EXCLUDED MEDIUM where the OPERATING UNIT sees itself as an EGO-based INDEPENDENT GROUP (independent of the overall populace) which RATES their PERFORMANCE STRICTLY ON THEIR OWN POWERS, hence the reference to “THE LOGIC OF THE EXCLUDED MEDIUM“ BUT WHAT ABOUT THE “NONBINARY BOTH/AND LOGIC OF THE INCLUDING MEDIUM”?
The understanding of the MINER’S CANARY exemplies the LESS SIMPLE “BOTH/AND LOGIC of the INCLUDING MEDIUM”. WE WESTERN CULTURE ADHERENTS tend to AUTOMATICALLY employ BINARY EITHER/OR LOGIC of the EXCLUDED MEDIUM where situations crop up which need LOGIC based SORTING OUT, which is continually happening. NOTA BENE! indigenous aboriginal culture adherents AUTOMATICALLY use the LESS SIMPLE BOTH/AND LOGIC of the INCLUDING MEDIUM, an example of which is “THERE IS TOWNING IN THE TRANSFORMING LANDSCAPE”. This captures the understanding that (A) EVERYTHING IS IN CONTINUING FLUX, and (B) THERE IS A BOTH/AND RELATIONSHIPS BETWEEN the TOWNING and the TRANSFORMING LANDSCAPE which means that the TOWNING IS AN “INCLUDED FEATURE WITHIN THE TRANSFORMING LANDSCAPE”. That is why we speak of a “BOTH/AND LOGIC of the INCLUDING MEDIUM” as the STRUCTURE of this FEATURE (the TOWNING in the INCLUDING MEDIUM).
QUESTION: WHO HABITUALLY USES “BOTH/AND AND LOGIC OF THE INCLUDING MEDIUM?” ANSWER; MODERN PHYSICS, INDIGENOUS ABORIGINAL CULTURES, TAOISTS/BUDDHISTS and ADVAITA VEDANTA ADHERENTS.
COROLLARY QUESTION: WHO HABITUALLY USES “EITHER/OR LOGIC OF THE EXCLUDED MEDIUM?” ANSWER: JUDAISM, CHRISTIANITY and ISLAM.
WHAT CULTURAL DIFFERENCES DOES THIS DIFFERENT LINGUISTIC CONCEPTUALIZING USAGE PRACTICE LEAD TO?
THE USE OF THE BOTH/AND LOGIC of the INCLUDING MEDIUM leads to the development of RESTORATIVE JUSTICE which is used in MODERN PHYSICS UNDERSTANDING OF REALITY, INDIGENOUS ABORIGINAL CULTURE, TAOISM/BUDDISM and ADVAITA VEDANTA. In this understanding, we see ourselves as CONDENSATIONS in an ALL-INCLUDING ENERGY-CHARGED PLENUM (this has the BOTH/AND LOGIC of the INCLUDING MEDIUM RELATION) which is the equivalent of STRANDS in the WEB understanding of indigenous aborginals (this also has the BOTH/AND LOGIC of the INCLUDING MEDIUM).
When we employ this BOTH/AND LOGIC of the INCLUDING MEDIUM in our THOUGHT and LANGUAGE, we are understanding that WE ARE ALL RELATED (INTERCONNECTED AND INTERDEPENDENT) as with STRANDS IN A WEB and CONDENSATIONS in the ALL-INCLUDING ENERGY-CHARGED PLENUM.
THIS IS WHERE “RESTORATIVE JUSTICE COMES FROM, because as A STRAND IN THE WEB, WE CAN MOVE IN A MANNER THAT ALLOWS DISSONANCE TO UNFOLD (as when we DO NOT JUMP INTO THE RAGING STREAM TO SAVE THE CHILD THAT HAS SLIPPED IN AND IS ABOUT TO BE SWEPT OVER THE FALLS).
STIR UP VIOLENCE or WHERE WE CALM DOWN (SUBSUME) VIOLENCE and SUBSUME DISSONANCE, and thus… AND WHERE WE CULTIVATE HARMONY
There can be NO AUTHORING CREDIT and NO AUTHORING BLAME. The THREE+ BODY PROBLEM IS ALWAYS OPERATIVE WITH STRANDS IN THE WEB.

As we know from physical reality, these TWO BINARY LOGIC based LOCAL, EXPLICIT OPPOSITES OF CONSERVATIVE MALE ASSERTING/ACTUALIZING and LIBERAL FEMALE ACCOMMODATING/ENABLING are SECONDARY TO THE PRIMARY AGENCY WHICH IS TRANSFORMATION as associates with SOLAR IRRADIANCE which is NONLOCAL and IMPLICIT. WESTERN CULTURE, because it will NOT LET GO OF THE EGO-INFLATING NOTION OF LOCAL AUTHORING, which comes in TWO POLAR OPPOSITE FORMS (CONSERVATIVE and LIBERAL), cannot do as INDIGENOUS ABORIGINALS DO and ACCEPT THE NONBINARY BOTH/AND LOGIC of the INCLUDING MEDIUM otherwise known as TRANSFORMATION.

1 FRAGMENTATION AND WHOLENESS (from Wholeness and the Implicate Order by David Bohm)

THIS PROBLEM HAS NOT “GONE AWAY”, it is a PROBLEM that PERVADES WESTERN CULTURE LINGUISTIC CONCEPTUALIZING and the (MIS-) UNDERSTANDINGS THAT ARE COMING FROM OUR WESTERN CULTURE LINGUISTIC CONCEPTUALIZING, where we FRAGMENT into CONSERVATIVES and LIBERALS who are grounding our understanding in TOO-SIMPLE BINARY EITHER/OR LOGIC of the EXCLUDED MEDIUM, … and as a result, are unable to GRASP (in our LINGUISTIC INTELLECTUAL CONCEPTUALIZATIONS) “TRANSFORMATION” which is LESS SIMPLE, being based on NONBINARY BOTH/AND LOGIC of the INCLUDING MEDIUM as where we ACKNOWLEDGE IN OUR LINGUISTIC CONCEPTUALIZATIONS THAT “EVERYTHING IS IN TRANSFORMATIVE FLUX” as with “THERE IS TOWNING IN THE TRANSFORMING LANDSCAPE” which is the “BOTH/AND LOGIC OF THE INCLUDING MEDIUM kind of language employed by INDIGENOUS ABORIGINALS, TAOISTS/BUDDISTS and ADVAITA VEDANTA ADHERENTS.
This kind of language is like the OLD FASHIONED KIND OF ENGLISH WE USED TO USE where we said things like
“TO EVERYTHING THERE IS A SEASON AND TIME TO EVERY PURPOSE” (note our implied inclusion in a changing world that inductively shapes our actions. This does not say that WE ARE NOT IN CHARGE OF OUR OWN BEHAVIOUR, but it reminds of of the GOEDEL’S THEOREM “INCOMPLETENESS” OF ALL FINITE LOGICAL PROPOSITIONS; i.e. while it is generally TRUE that we are the AUTHOR of our actions and developments, it is INCOMPLETE as this aphorism, and the one below are telling us)
… and/or as in Shakespeare’s JULIUS CAESAR;
“THERE IS A TIDE IN THE AFFAIRS OF MEN,
WHICH, TAKEN AT THE FLOOD, LEADS ON TO FORTUNE;
OMITTED, ALL THE VOYAGE OF THEIR LIFE
IS BOUND IN SHALLOWS AND IN MISERIES.” (note our implied inclusion in a changing world that inductively shapes our actions)
THIS RELATES TO THE “FRAGMENTATION” THAT Bohm is referring to, because we MODERN WESTERN CULTURE folks tend to FOLLOW ORDER, as in THE CHARGE OF THE LIGHT BRIGADE where our actions may be LEMMMING-LIKE in which case we DO NOT PAY ATTENTION TO THE AMBIENT UNFOLDING SITUATIONAL PARTICULARS, but have passed over control to our INTELLECT which is CONCENTRATING ON OUR “TO – DO” LIST OF CHORES, so that our ACHIEVING OF OUR DESTINATION “TAKES OVER” and puts the BIT in our TEETH, e.g. “Neither rain, nor snow, nor sleet, nor hail shall keep the postmen from their appointed rounds.”
WE WESTERN CULTURE ADHERENTS ARE BECOMING INCREASINGLY INTELLECTUALLY DRIVEN IN OUR ACTIONS. WE ARE IN A HURRY TO ACHIEVE OUR OBJECTIVES AND OUR HIGHWAY CRASHES DUE TO OUR PLAYING WITH OUR CELL PHONES WHICH IS BLOCKING OUR AWARENESS OF THE ENVIRONMENTALLY GROUNDED “TIDE IN THE AFFAIRS OF MEN” which calls to us from our unfolding environmental situation rather than from the calculations of our intellect, as suggested in Mary Oliver’s “WILDGEESE”
